Is the cohort founder role agreed and clear to us now (it may have evolved)? Is this the role communicated clearly to the volunteers? When is the role communicated to the volunteers? |

I think the cohort founder role is clear in my head but we may have divergent ideas after WM5 and NW6. |

The role is clear to me; we do not have them in London and are not close to L11. It was communicated once before we paused new classes. |

I think as we've only tried it in two places, it's still quite undefined. However, my note of caution here is that all the old roles are extensively documented in the docs and literally nobody has read them ever, or retained them. So how are we going to stick the landing this time? I just went to a club that some super engaged, amazing, long term vols run on volunteering at CYF and they all suggested documenting roles - not one of them had ever read the roles documentation and were completely unaware of it, despite having all re-done onboarding recently. So that's really my big challenge here --- can we this time try to come up with a new solution that might actually work, instead of just robotically carrying out "best practice" that we can patently see doesn't actually achieve our goal. 🤖 😵 |

We had the same patterns in London. Most people never read the role Ironically, the people who did read the role description saw it as a ceiling as much as a floor (the feeling of not wanting to step on someone else's toes, assuming someone else would do it because it was their role) was common. |

I don't think they do. Maybe we need to look into the onboarding process and what information is given to them. Of the opt of my head, a "Cohort Founder Agreement with the simple/efficient list could be a good solution. |

Do new cohort founders know about the cohort milestones? Do they know why the milestones are important? |

As of know, I think that the milestones are communicated to the cohort founders via docs and probably ad hoc training. But I'm not sure. |

For NW, I created the tracker and shared it in the channel. I then went to class on three separate occasions and onboarded the volunteers. I then checked in on the tracker for the first few milestones until they got the idea. There's also docs and videos. Milestones are also covered in induction day. Each module has success criteria that includes a milestone target. |

I think anything we do here we could also do with the whole community (everyone should know milestones/ why they are important) |

I think they know on some level. Thinking of a flipper classroom approach, having a plan and group discussion in the onboarding could be a solution. |

I agree with the above. Also, in my experience with CYF volunteers who excelled in their volunteering roles, consistent contact with them is key. We need some frequent engagement points with key volunteers and cohort founders: checking in on them, asking about their challenges, and showing them that we actually care about their time and commitment to the community. This is not about micromanaging (we want them to be self-organised), this is about support and care. |
